Ask for a demonstration, not a description. "Can you show me your automated testing setup in a 15-minute screen share?" A vendor with genuine infrastructure can do this without preparation. A vendor with only a description cannot.

Ask for a sample, not a promise. "Can you share a documentation sample from a previous engagement?" Review it against a real question: "If I joined this team tomorrow, what would I need to read to understand the architecture?" If the documentation cannot answer that question, it is not the product of a genuinely AI-native process.

Ask what the client receives on day 30. "If we start in two weeks, what will I have in my hands on day 30?" Strong answer: working software and architecture documentation. Weak answer: a plan, a setup, a team that is ramping up.
